The Frontier Firm Concept

From concept to reality

The term "Frontier Firm" was introduced by Microsoft in its 2025 Work Trend Index, published April 23, 2025. Harvard D³ defines it as: "Human-led, agent-operated organizations that put AI at the core of their strategy to transform operations, accelerate innovation, and amplify human capacity."

The capacity crisis

Before understanding Frontier Firms, you need to grasp the problem they solve. The Work Trend Index reveals a widespread capacity crisis across organizations.

80%

of the global workforce reports lacking the time or energy to do their job

275

interruptions per day for an employee — that's one every 2 minutes

53%

of leaders say productivity must increase

1/3

of employees say the pace of the past 5 years makes it impossible to keep up

The genesis of a revolution

In 2024, most organizations experimented with AI: a chatbot here, a summarization tool there. But results remained marginal. As Katy George (Microsoft CVP) puts it: "The uncomfortable truth is that most enterprise AI projects never deliver real impact. Too many get stuck in pilot purgatory."

The 2025 Work Trend Index, based on a study of 31,000 workers across 31 countries and trillions of Microsoft 365 signals, reveals that only 9% of companies meet the Frontier Firm criteria. But these companies massively outperform all others.

"Every company is at an inflection point. The highest-performing organizations don't just add AI — they rebuild around it."

The 5 official criteria

A company qualifies as a Frontier Firm according to Microsoft if it meets these 5 conditions.

1

Org-wide AI deployment

AI is not siloed or in pilot — it is deployed across the entire organization.

2

Advanced AI maturity

High scores on the AI Maturity Index (6 dimensions: pace, mindset, investment, adoption, ROI).

3

Current agent use

The company is actively using AI agents today, not planning for tomorrow.

4

Agent projections 12-18 months

Moderate or extensive agent integration planned in the next 12 to 18 months.

5

Belief that agents = ROI

Leadership believes agents are essential to realizing returns on AI investments.

The 3 phases

The path to becoming a Frontier Firm

Microsoft identifies three phases in the Frontier transformation. Each phase represents a qualitative leap in the relationship between humans and AI within the organization.

Phase 01

The AI Assistant

AI helps individuals be more productive by automating repetitive tasks.

In this first phase, AI acts as a personal copilot. It drafts emails, summarizes meetings, analyzes data, and automates administrative tasks. The impact on individual productivity is immediate.

Copilot automatically summarizes Teams meetings and suggests follow-up actions
Assisted writing in Word, PowerPoint, and Outlook
Instant analysis of complex data in Excel
Intelligent search across company SharePoint documents
Phase 02

The Digital Colleague

AI agents join teams as autonomous colleagues on targeted tasks.

AI agents become full-fledged team members. They handle complete tasks: lead qualification, ticket processing, order tracking. Humans supervise and guide, but the agent executes autonomously.

Automated sales lead qualification agent
Support ticket processing and categorization agent
Supplier order tracking and follow-up agent
Regulatory monitoring and internal policy update agent
Phase 03

Orchestration

Humans direct, agents orchestrate complete business processes.

In this advanced phase, humans set strategy and objectives. Multi-agent systems manage entire business processes end-to-end, with human oversight on demand. The company operates as a seamless human-machine ecosystem.

Complete order-to-cash cycle orchestration by collaborative agents
Autonomous supply chain management with intelligent escalation
Agent-driven recruitment process, from sourcing to onboarding
Automated strategic reporting with action recommendations for the executive committee

What Frontier Firms understand

According to Microsoft WorkLab, Frontier Firms share 3 convictions and 3 key practices.

Make work visible

Chart every step, pinpoint where tasks begin, where delays creep in, and what those slowdowns cost.

Build AI into core processes

Change the question from "Where can we add automation?" to "How do we design with AI from the start?"

Operate in perpetual beta

Treat every process as a hypothesis. Structured experimentation with reliable metrics and rigorous governance.

The Agent Boss role

Every employee becomes an "agent boss" who builds, delegates to, and manages AI agents. "Even entry-level employees are managers from day one, because they're managing AI."

From org chart to work chart

Static hierarchies give way to dynamic, outcome-driven structures. Teams form and dissolve around missions.

4x better outcomes

Frontier Firms report 4x better results: brand differentiation (87%), top-line growth (88%), cost efficiency (86%), customer experience (85%).

They are already Frontier Firms

Pioneer companies showing the way.

Eli Lilly

40,000+ Copilot users, 150+ agents

The pharma giant uses AI to accelerate drug discovery, clinical trials, and operations. "Our scientists may be able to identify medicines that a human couldn't find on their own."

BNY

150 digital employees on the org chart

The bank assigned unique employee IDs to its autonomous AI agents. They report to human managers and a digital engineer continuously scans code for optimization.

Clifford Chance

90% of employees use Copilot

The global law firm created "frontier lawyers" who work with agents for legal research and case prep, freeing lawyers for strategic counsel.

Levi Strauss

From a year to a day

With Microsoft Copilot, Levi's reduced some project timelines from one year to a single day.

Self-assessment

Where do you stand?

Identify your maturity level on the path to becoming a Frontier Firm.

Level 1

Explorer

You experiment with AI in isolation. A few POCs, no unified strategy. AI is an IT topic.

Level 2

Adopter

Copilot is deployed, some teams use it regularly. First measurable productivity gains.

Level 3

Integrator

AI agents are in production. Processes are redesigned around AI. Governance is in place.

Level 4

Frontier Firm

AI is at the core of every function. Hybrid human-agent teams. Bottom-up innovation. Measurable impact.

Frontier Forge

The Frontier Forge model

Microsoft launched the Frontier Forge program to help organizations accelerate their transformation. It's an internal community of innovators who experiment, share, and democratize AI within their company.

At Shape The Future, we adapt this model to your context to create your own internal Frontier Forge community.

1

Identify and train your AI ambassadors in every department

2

Create a secure experimentation space to test new use cases
